From $200k+ in Dealer Tech Costs To $15k In Fully In-House Diagnostics
Any organization that relies on commercial, off-highway, agricultural, or material handling equipment knows how hard it can be to get someone on-site to diagnose and repair a machine. The service itself is extremely expensive, and every hour spent waiting adds to project delays and lost productivity.
This company approached us with a diverse fleet of equipment, vehicles, and brands. Each platform relied on its own proprietary electronic tool (software) for diagnostics and repair. Altogether, they were responsible for maintaining thousands of Commercial, Construction, Material Handling, and Off-Highway units.
This case study walks through how transitioning from JPro to Jaltest Diagnostic Software enabled them to cut more than $50,000 in costs in the first year alone.
Background
The owner’s priority was to give his team the capability to handle whatever came through the door – across all the different vehicles, equipment, and brands.
In June of 2021, we placed a Jaltest test unit in the hands of one of their top technicians. He immediately started seeing value from Jaltest’s coverage, particularly on John Deere tractor equipment.
By September 2021, the results were clear enough that we began deploying 20 Jaltest units across the organization.

The Problem
The company had been relying on JPro, which only supported commercial vehicles – and even there, with notable limitations.
This created a serious challenge for the business because they also operated thousands of other equipment types. They were spending approximately $100,000+ a year bringing dealer-level technicians out to job sites. On top of that, they were losing an average of 30 hours of unnecessary downtime each month waiting for those technicians and repairs, adding up to another $100,000+ a year in lost time.
The in-house technicians were not dealer mechanics, so they did not have access to the OEM software needed to troubleshoot fault codes or perform aftertreatment system regenerations.
One recurring example involved their John Deere excavators, which were frequently sidelined due to aftertreatment system faults. Because the technicians didn’t have a diagnostic platform to perform the required electronic service procedures, they had no choice but to call John Deere dealer technicians every time – higher costs and more downtime with each visit.
Comparison of JPro & Jaltest
To highlight the straightforward savings this company achieved, we created a visual comparison showing the equipment they operate, what was covered under their original setup, and the costs tied to that model. We then compare that to the coverage and costs after switching to Jaltest Diagnostic Software.

The annual renewal on Jaltest is in line with a full JPro system, but Jaltest also includes Off-Highway and Material Handling Equipment coverage, so the organization receives far more capability for a similar investment. If you spend $100 on option A and $100 on option B, but option A covers only 15% of your needs while option B covers nearly 100%, the choice is obvious.
Beyond that, moving to Jaltest allowed the company to virtually eliminate the $1,000–$5,000 charges for dealer mechanics to travel to remote locations. That means less waiting, fewer disruptions, and a more favorable cost of production.
Results
There are clear, measurable savings from being able to service equipment in-house that previously had to be sent out or handled by dealer technicians (see the breakdown below). Just as importantly, we saw a boost in confidence and ownership among the on-site technicians. Many of us take pride in fixing issues ourselves and getting critical equipment back into service quickly. The solution we implemented for this company gave their team that same feeling – removing barriers and putting control back in the hands of seasoned professionals.
